UPSTREAM · WORKDAY ALTERNATIVE
For enterprise teams paying $30–$100/employee/mo on Workday HCM at 500+ employees

Workday at 1,500 employees
is $720K/yr you don't have to pay.

Workday HCM is an HRIS data model + workflow engine + reporting layer + payroll integration on commodity infrastructure. Sophisticated, mature, and dramatically over-priced — the underlying capabilities are commodity Postgres + Apex-style workflow + reports. We rebuild as a custom HRIS on Postgres with direct payroll integration (ADP, Gusto, Rippling, or your existing provider). Workforce data stays yours, contract becomes optional, $400K+ Y1 reclaim at 1,500-employee scale.

Fixed price from $68,000·12–16 weeks to ship·

At 5,000+ employees enterprise, Y1 reclaim crosses $2M. Workday is one of the highest-margin enterprise SaaS platforms in our audit set.

The math · every headcount

Per-employee SaaS pricing + headcount growth = compounding tax.

Workday's per-employee monthly fee scales linearly with hires. Add-ons (Recruiting, Payroll, Time Tracking, Talent, Adaptive Planning) each add per-employee charges. Custom HRIS on Postgres scales with bytes — far gentler at scale.

Workday does not publish official pricing. Indicative ranges (May 2026) sourced from third-party SaaS-buyer reports (Vendr, Gartner, public RFP responses): ~$34–$42 PEPM at 5,000+ employees; ~$80–$150 PEPM at 1,000+ employees; smaller orgs typically $150K–$300K/yr fixed. Direct numbers based on Postgres on RDS + custom HRIS frontend + ADP / Gusto / Rippling API integration + Allied $68–$98K rebuild amortised. Confirm against your actual quote.

What we'd build instead

Three layers. Payroll provider stays.

Custom HRIS UI · Postgres-backed employee + org + comp data · direct integration with your payroll provider (ADP, Gusto, Rippling, Paychex). Payroll runs on the same rails as today; only the Workday HCM layer becomes optional.

LAYER 1 · UI
Custom HRIS workspace
  • Employee directory + profile + org chart
  • Manager dashboard · my team · approvals
  • Self-service · time off · benefits · personal info
  • Performance reviews + goals + 1:1s
  • Recruiting + ATS pipeline
  • Reporting + headcount analytics
→
LAYER 2 · DATA + WORKFLOW
Postgres + workflow
  • Employee + position + compensation tables
  • Org structure with effective dating
  • Workflow engine · hire / promote / terminate
  • Approval routing · multi-level
  • Comp planning · cycle management
  • Audit log · every change · regulatory-ready
→
LAYER 3 · INTEGRATIONS
Direct providers
  • ADP / Gusto / Rippling — payroll direct
  • Carta / Pulley — equity
  • Greenhouse / Lever — ATS (or built-in)
  • Lattice / 15Five — perf (or built-in)
  • Okta / Azure AD — SSO + SCIM
  • Slack / Teams — approval notifications

Your existing payroll provider contract is unaffected — the rebuild integrates via their published API. Only Workday HCM becomes optional at next renewal. Payroll continues to run exactly as today.

What's preserved · what's dropped

We rebuild the 15 features your HR team actually uses.

Workday ships hundreds of features per module. Real HR teams use ~15 daily. We rebuild those, drop the long tail (most exists to justify Workday's enterprise pricing tiers), and add things SFDC's per-employee pricing actively penalises.

The "Workday alternatives" listicles miss the point

Why we don't recommend the obvious switches.

PATH A · BambooHR
"Mid-market HRIS."
BambooHR is meaningfully cheaper than Workday at <500 employees. Above 1,000 employees pricing converges; weaker reporting; same wrapper economics.
PATH B · Rippling
"All-in-one."
Rippling's bundle (HRIS + Payroll + IT + Apps) is well-designed but per-employee pricing scales aggressively. $200–$400/employee/yr enterprise; same pricing structure as Workday.
PATH C · UKG / SAP SuccessFactors
"Enterprise alternatives."
Both comparable to Workday in price and complexity. Migration alone is 12–18 months; same wrapper economics; you've swapped vendors not removed margin.
PATH D · ADP Workforce Now
"Bundled with payroll."
If you already use ADP for payroll, ADP Workforce Now adds HRIS for cheaper than Workday. Workable for sub-2,000 employees; weaker for sophisticated talent / comp processes.
PATH E · Hire SI / Workday consulting
"$2M to optimize Workday."
Workday implementation partners cost $1M–$5M for a typical enterprise rollout. That spend gets you a better-tuned Workday, not less Workday. Allied builds without Workday for less.
PATH F · Negotiate Workday down
"Push back at renewal."
Workday will discount enterprise contracts 10–20% on multi-year commits. Wrapper margin is 75%+ at most enterprise sizes. Negotiation captures less than 1/4 of rebuild value.
Questions about a Workday rebuild

"What about…"

Will payroll keep working?▾
Yes. Your payroll provider (ADP, Gusto, Rippling, Paychex) stays exactly as-is. The new HRIS integrates with their API the same way Workday does. Payroll cycles run identically; employees see no change in pay stubs or tax forms.
How do we migrate Workday data?▾
Workday's REST API + EIB exports support full extraction: employee records, position history, compensation, benefits, time off balances, performance reviews, recruiting pipelines. Full historical migration with effective-date preservation.
What about multi-country compliance?▾
Localized policies (PTO accruals, working time directives, statutory benefits, GDPR data residency) are built in per country. Stronger data-residency controls than Workday because deployment is fully under your control — EU data stays in EU AWS regions, etc.
How long until we can decommission Workday?▾
Typical timeline: 12–16 weeks build → 4-week pilot on one BU → 8-week parallel run → cutover at next renewal. Total ~7 months from kickoff to Workday-free. Larger orgs (5,000+ employees, multi-country) add 12–16 weeks.
What about SOC 2 / GDPR / SOX compliance?▾
Deployed on your AWS account inherits AWS's SOC 2, ISO 27001, GDPR-compliant posture. SOX-grade audit logging on every employee data change. Stronger compliance posture than Workday because data residency is fully under your control.
Who owns the data?▾
You. Pushed to your GitHub from day one. Employee data + comp data + performance data live in your AWS account or on-prem environment — never on Allied infrastructure.

SCOPE · WHAT WE REBUILD vs WHAT WE DON’T · WORKDAY

We don’t rebuild Workday. We rebuild your usage of it — the 15–25% you’re paying for and actually using, on direct billing. Read the universal methodology →

WHAT WE REBUILD · THE 15–25%
  • Employee master — with custom fields, org hierarchy, role + level + comp band, on Postgres
  • Time-off + benefits enrollment — PTO tracking, leave approvals, basic open-enrollment workflow
  • Payroll integration — sync to Gusto / ADP / Rippling direct (you keep their seat for actual payroll)
  • Org chart — live-rendered with reporting lines, pulled from employee master
  • Performance review workflow — quarterly / annual cycle with self-review, manager review, calibration
  • SSO + audit log — Okta / Azure AD with per-record access logs
WHAT WE DON’T REBUILD · THE 75–85%
  • Workday Studio (BI / analytics) — specialized. Our pick: Tableau, Looker, or Metabase + warehouse direct
  • Workday Adaptive Planning (FP&A) — specialized. Our pick: Cube, Pigment, or Anaplan direct for FP&A
  • Workday Recruiting (ATS) — different product. Our pick: Greenhouse, Lever, or Ashby direct
  • Workday Learning (LMS) — different product. Our pick: 360Learning, Lessonly, or Docebo direct
  • Workday Financials (Finance ERP) — separate product line, big lift. Our pick: NetSuite-alt scope or stay on Workday Financials
