Why would I rebuild instead of just keeping the SaaS?

For a small team using a SaaS lightly, you shouldn’t. The math flips at $200K+/yr in SaaS spend across the categories we rebuild. At that point, the SaaS “wrapper margin” (markup over the underlying AWS/Twilio/Anthropic infrastructure) typically runs 10–30× the actual compute cost. Rebuilding owns that margin and removes per-seat/per-event scaling penalties.

How long does a rebuild take?

What about migration risk?

Every rebuild ships with a migration playbook: data export from the legacy SaaS, schema mapping, parallel-run period, cutover plan. Most migrations run in shadow mode for 4–6 weeks before the legacy contract is cancelled. We’ve done this 600+ times.

Who runs the rebuild after launch?

Two options: (1) your team owns it — we hand over code, docs, runbook; (2) we manage it under a $1.2K–$28K/month contract (depending on tool complexity). Either way, your AWS / Anthropic / Stripe contracts stay in your name. We don’t mark up infrastructure.
