UPSTREAM · SALES CLOUD ALTERNATIVE
For B2B SaaS / sales orgs paying $165–$500/seat/mo at 50+ seats

Sales Cloud at 100 seats
is $400K/yr you don't have to pay.

Salesforce Sales Cloud Pro/Enterprise/Unlimited is a CRM data model + workflow engine + marketplace + reporting layer on top of commodity infrastructure. Sophisticated, mature, deeply integrated — and dramatically over-priced for what the underlying capabilities actually are. We rebuild as a custom CRM on Postgres + REST API with a Salesforce-API-compatible adapter so existing integrations (Outreach, Gong, Marketo, ZoomInfo) keep working unchanged.

The math · every Sales Cloud edition

Sales Cloud's per-seat tiers + add-ons add up.

Pro Suite $100 / Enterprise $165 / Unlimited $330 / Einstein 1 Sales $500 per seat per month (Salesforce list, May 2026) — plus Sales Engagement, CPQ, Field Service, Maps, etc. as separate add-ons. Custom CRM on Postgres has no per-seat pricing; cost scales with your data volume.

Sales Cloud list prices May 2026. Direct numbers based on Postgres on RDS + custom CRM frontend (Next.js / React) + Salesforce-API-compatible adapter for existing integrations + Allied $58–98K rebuild amortised. Honest assessment: at 25 seats, Salesforce ecosystem advantages outweigh cost. Above 50 seats Enterprise, the math gets compelling fast.

What we'd build instead

Three layers. Existing integrations preserved.

A custom CRM on Postgres with a Salesforce-REST-API-compatible adapter. Tools that integrate with Salesforce (Outreach, Gong, Marketo, ZoomInfo, DocuSign, etc.) keep working unchanged because the API surface mimics SFDC's. Your sales team's UX is custom-designed to your actual workflow rather than Salesforce's generic flow.

LAYER 1 · UI
Custom sales workspace
  • Custom React UI · designed to your actual workflow
  • Lead / contact / account / opportunity views
  • Pipeline / forecast dashboards
  • Activity tracking · email / call / meeting
  • Custom objects · deeply integrated
  • Mobile responsive · iOS / Android PWA
LAYER 2 · DATA + WORKFLOW
Postgres-backed CRM
  • Postgres · all CRM objects + custom fields
  • Workflow engine · triggers + actions
  • Approval workflows · multi-level
  • Lead routing · round-robin / territory
  • Forecast engine · pipeline aggregation
  • Audit log · every change
LAYER 3 · API + INTEGRATION
Salesforce-API-compatible
  • REST API mimicking SFDC's surface
  • Outreach / Gong / Marketo work unchanged
  • ZoomInfo / Apollo / 6sense integration
  • DocuSign / PandaDoc · contract automation
  • Stripe / billing system sync
  • Webhooks for downstream systems

The Salesforce-API-compatible adapter is the key innovation. Your existing integration vendors don't notice the change — Outreach.io's "Salesforce" connector talks to your custom CRM via the same REST endpoints SFDC exposes. Migration becomes a back-end swap, not a vendor renegotiation.

What's preserved · what's dropped

Custom-built to your sales workflow.

Salesforce ships hundreds of features per edition. Real sales orgs use ~20 daily. We rebuild those (often better than Salesforce because they're tailored to your workflow), drop the long tail, and add things SFDC's per-seat pricing actively penalises.

The "Sales Cloud alternatives" listicles miss the point

Why we don't recommend the obvious switches.

"Sales Cloud alternative" results: HubSpot Sales, Pipedrive, Close, Microsoft Dynamics, Zoho. Same per-seat economics — different brand, different price tier.

PATH A · HubSpot Sales Hub
"Better UX."
HubSpot Sales Hub Enterprise is $150/seat — meaningfully cheaper than Sales Cloud Enterprise. Migration costs + Salesforce ecosystem lock-in make this a multi-year project, not a quick swap. Same wrapper economics at scale.
PATH B · Microsoft Dynamics 365
"Microsoft enterprise."
Dynamics is competent, comparable per-seat pricing. If you're already on Microsoft 365, deeper integration than Salesforce; if not, no advantage. Same wrapper question.
PATH C · Pipedrive / Close / Zoho
"Mid-market alternatives."
All cheaper than Sales Cloud at small scale. Above 50 seats Enterprise tier, pricing converges; weaker ecosystem; migration cost. Each replaces one wrapper with another.
PATH D · SuiteCRM / EspoCRM (open source)
"OSS alternatives."
SuiteCRM is genuinely good and AGPL-licensed. UX is dated; ecosystem is small; ongoing maintenance is real work. Allied builds custom on Postgres rather than fork SuiteCRM.
PATH E · Hire SI / Salesforce consultancy
"$500K to optimize SFDC."
Salesforce implementation partners (Deloitte, Accenture, IBM) cost $500K–$3M for a typical enterprise rollout. That spend gets you a better-tuned SFDC, not less SFDC. Allied builds without SFDC for less.
PATH F · Negotiate Salesforce down
"Salesforce reps will discount."
Salesforce will discount Sales Cloud 15–30% on multi-year + multi-cloud bundles. Wrapper margin is 80%+ at Enterprise / Unlimited tiers. Negotiation captures less than 1/4 of rebuild value.
Questions about a Sales Cloud rebuild

"What about…"

Will Outreach / Gong / Marketo break?
No — that's the entire point of the Salesforce-API-compatible adapter. Existing tools talk to your custom CRM exactly the way they talk to Salesforce (same REST endpoints, same data model, same auth). The vendor doesn't know it's not SFDC. Outreach, Gong, Marketo, ZoomInfo, Apollo, 6sense, DocuSign — all keep working unchanged.
How do we migrate existing data + custom fields + Apex?
Salesforce Data Loader exports all standard + custom objects + custom fields + relationships. Full historical migration with ID preservation. Apex code (triggers, classes, batch jobs) is translated to TypeScript / Python — version-controlled, code-reviewed, CI-tested. Most Apex code translates cleanly; complex Apex is rebuilt to clean architecture.
What about reps' Salesforce muscle memory?
Salesforce UX is genuinely complex; reps often welcome a custom-designed alternative. We design the new UX around your team's actual workflow rather than Salesforce's generic flow. Most teams report higher productivity within 2–3 weeks of cutover. Walkthroughs + recorded training + 4-week pilot make adoption smooth.
What about Service Cloud?
Service Cloud is a separate engagement; same architecture (custom support stack on Postgres + Anthropic for AI). See Zendesk alternative for the support side — Service Cloud rebuild follows the same model, often bundled with Sales Cloud rebuild for unified CRM.
What about compliance — SOC 2, HIPAA, FedRAMP?
Deployed on your AWS account inherits AWS's SOC 2, ISO 27001, HIPAA-eligible posture (with BAA). For SOC 2 we provide control documentation as part of delivery. For FedRAMP / regulated industries, we deploy in AWS GovCloud. Stronger compliance posture than Salesforce because data residency is fully under your control.
How long to fully decommission Salesforce?
Typical timeline: 10–14 weeks build → 4-week pilot on a single sales team → 4-week parallel run with SFDC → cutover at next renewal. Total ~6 months from kickoff to Salesforce-free. Larger orgs (300+ seats, complex orgs with multi-org SFDC) add 8–12 weeks.
Who owns the code?
You. Pushed to your GitHub from day one. Sales data + customer records live in your AWS account or on-prem environment — never on Allied infrastructure. Allied retains no rights and no copy.
